10 Things Every New Program Manager Should Know

10 Things Every New Program Manager Should Know10 Things Every New Program Manager Should KnowProgram management is a rewarding and well-paid career choice, but it can be a challenging role as well. If you just got your first program management job, or want to know if you should make the jump to a program management career, its important to understand what the career entails. Consider these 10 things of which every new program manager should be aware before starting a program management role. Program Management is Not the Same as Project Management Project management is about planning work, organizing tasks and resources, controlling processes, and delivering a specific objective. Whether opening a new office, launching a new app, or building an Olympic stadium, projects have a defined start, middle, and end with a clear set of objectives. Program management is different and generally much broader. A program manager might oversee multiple projects at one time, each of which might have its own project team and project manager. Those projects together might all be parte of a larger program designed to deliver something of value to the organization over time. Expect Uncertainty Programs are inherently uncertain. While you might know what the big picture is, its just a vision statement when you start out. The exact path of how to get there, and what projects are going to be required over an extended period of time, is something you have to work out as you go. Youll start with detailed planning for what you do know and build up a picture of how to address the rest of it as you get closer. Progressively extend your planning and delivery horizons until you cant go any further. Block out time at regular intervals to plan the next steps. You also can use this opportunity to ensure that you are still on track to deliver geschftliches miteinander value. Watch Out for Burnout While a project might be over in a year or so, programs can stretch on- seemingly inde finitely. Program managers need to protect their teams against burnout. You cant work at top speed endlessly, so ensure your staff members get adequate downtime. This should include periods of quieter time at work with fewer deliverables and adequate time away from the office for vacations. Manage sick leave closely, watch your overtime reports, and be alert to the fact that the welfare of your team is paramount if you want to slash attrition and keep your talented people for the life of the program. You Need to Manage the Pace When you are delivering a program that has a distant completion date, you need to manage the pace of the work. Its difficult to maintain momentum over multiple years, so your role as a program manager is to juggle the priorities and projects so there are measurable outputs being delivered regularly. Mix up the quick wins and the steady progress toward the bigger picture goals. This helps the team see you are moving forward and ensures that there are some shorter-term success stories to share to keep motivation high. Finally, it helps investors and executive managers see that there is progress being made. Train your Team for Success Programs often deliver something novel, unique, or transformative for an organization. One of the challenges of working on those kinds of initiatives is that you probably dont have the skills in-house to be able to complete all the tasks and projects required. Thats OK and to be expected. Your job as a new program manager is to ensure you can upskill, retrain, and develop the people you do have so that together you can address all the resource requirements. There might be some areas where you only need a certain resource for a limited period. For example, you arent going to train one of your staff how to drive a forklift if thats a skill you need for just one week. However, if you are transforming the way your companys online presence is managed, it probably would be valuable to have website developme nt skills in-house along with some expertise about social media or search engine optimization. These are skills the business will rely on in the long term. Make decisions about which of these you need to have embedded in the team and which should be outsourced, then ensure your program can deliver the training and recruitment tasks required to be ready to manage the outputs as each project delivers. Governance is More Complex If youve come from a project management background, then governance wont be a surprise to you. Its the way in which project and program structures are organized and controlled to ensure that decision making is done in the right way and that the right people are involved. Its crucial for ensuring the work is being progressed in a way that fits with the overall business case, and it helps keep people accountable. Governance also is the way that the project management office and senior executives can ensure that a program is on track to deliver benefits. It al so provides a formal route to closing down projects or an entire program if it can be shown that those benefits no longer will be achieved. Governance is more complex in a program environment than in a project environment. Project boards and steering groups normally have an executive-level membership. This is to be expected as the end result from a program is normally business transformation. Planning is More Difficult Project managers, who are involved in a program, typically will put their project plans together, then a program management team- under your direction as program manager- meets and the plans are integrated. This is easier said than done. It requires identifying the dependencies between projects and project tasks. It forces you to look at the resource requirements for the whole program and to juggle activities to suit the availability of key people. Once your integrated program plan is established, you can track it in a Gantt chart or other software tool. As your p roject managers track their projects in real time, youll have to make adjustments to the program plan, keeping everyone informed of changes and spelling out what this means for their areas of work. You Dont Have to Plan Every Line As a program manager, you rely on your project managers to do the detailed planning. It isnt practical or desirable for you to be tracking a program with thousands of tasks. You need a rolled-up, high-level view of the projects with enough detail to show you whether something is going to have a program-level impact. The easiest way to do this is with dedicated software apps. Trying to manage your multimillion dollar program on a basic spreadsheet would be too challenging. You Need to Delegate However good you are at delegating, being in a program management role means you need to get even better at it. The good news is that you should have a team of project managers, and you might even have a dedicated program management office to untersttzung your transformative change. There is a lot of work to do on a program, and setting it up to ensure that all the moving parts move together at the right time is a huge effort. You cant do it alone and you shouldnt try. Work out how much time you need to do the program initiation and then ensure you have a team in place to back you up. If you dont have anyone in your program management office, ask for someone to be seconded to the program management team. There is plenty for them to do. For example, someone in a project coordination role would be perfectly placed to deliver the coordination required at the program level, freeing you up to get involved with strategic tasks. Dont be Afraid of Conflict There are lots of strands to programs. From projects with difficult stakeholders to seemingly unachievable deadlines, every day is going to give you opportunities for conflict. Watch out for the things that disrupt project performance and be prepared to step in when needed to head off a co nflict situation before it starts.

Is the law office neat, orderly, efficient and well-run? What kind of support staff does the lawyer employ? Does staff appear friendly and helpful? Is the lawyers office local and easily accessible? Is a large portion of his office space unoccupied? Watch for red flags, such as mass disarray, unhappy staff members, and empty offices. 5 Things Graduates Should Do to Find a Job

5 Things Graduates Should Do to Find a Job 5 Things Graduates Should Do to Find a Job With just a few weeks left before you are flung into the real world, you’d probably rather sleep late than start thinking about your job hunt. But according to a recent report by the Federal Reserve Bank of New York, between 3 and 8 percent of new graduates don’t find work right away.Soisn’t it worth the effort to position yourself as a must-hire? The sooner you start working on scoring your first full-time job, the quicker you’ll get hired. Here’s what you should be doing right now to find a job in the coming months. 1. Take another look at yourrsum. Sure, you’re sick of looking at it, but updating yourrsumonce won’t cut it. You’ll continue to revamp this document for your entire career, so start off on the right foot by polishing it before you start sending it out. Make sure you’ve addressed the questions employers will have, as well as covered every inch of experience you have in your industry, though it might not be much just yet. Include your volunteer experience, internships and clubs or organizations you were involved in that relate to the career you want. For example, if you served as president for your university’s honor society, you could probably leverage some of those leadership skills on yourrsum. Once you’ve revamped, ask a trusted advisor to review and critique yourrsum. A professor or counselor who knows you well might have a better idea about what employers are looking for and can help you get the wording just right. They may also be able to point out other experience you should add that you may have overlooked. 2. Spend that graduation money on interview outfits. You want to make the best impression possible when you do go on interviews, and that starts with your wardrobe. Invest that money grandma gave you for graduation on a few simple pieces: for women, a dark skirt, dark pants and button-up white shirt can be easily modified with accessories. For men, a pair of dress pants and button-up shirt offers a professional look. Don’t forget shoes â€"they say your shoes tell a lot about you. Do you want your scuffed “church shoes” from freshman year to be the message you send potential employers? 3. Start the hunt now. There’s no rule that says you have to wait until you walk on stage and accept that diploma to start looking for work. And if you think it’ll be a quick process, that’s all the more reason to start hunting now. It can take several months to find a job, so consider what you’ll do for money in the meantime. And don’t apply for just one job at a time. Dan Schawbel told Forbes staff writer Susan Adams that job seekers should apply for 30 to 40 positions if they hope to get responses. But remember to only apply for jobs you truly qualify for. Otherwise you waste your time and the time of hiring managers who have to exert energy disqualifying yourrsum. 4. Spend time on LinkedIn. You’re a real adult now, so it’s time to spend more effort growing your networks. LinkedIn is where you build professional contacts and those inroads to the companies you’re interested in working for. Make sure your profile matches yourrsum, and join a few groups that cater to your industry of interest. Participate by joiningin conversations to show your enthusiasm and experience. Then link to the people in those groups to grow your network. 5. Prepare yourselffor anything. In an ideal world, you’d get snagged at the best company in town for your dream job. In reality, many graduates are taking on part-time jobs or jobs that don’t require a degree simply to pay the bills. It can be disheartening when you spend four years or more on your education, only to end up in a job you thought you wouldn’t work, but you have tobe realistic and open to what the future will bring. Be open to different positions in the industry you want to work in. If you’re running up against a wall in your job search, look for part-time jobs or even additional internship opportunities. Often getting your foot in the door is enough to help you be eligible for the right position when it opens up.Lindsay Olsonis a founding partner and public relations recruiter with Paradigm Staffing and Hoojobs, a niche job boardfor public relations, communications and social media jobs. Interstate Transfers for National Guard Members

Interstate Transfers for National Guard Members Interstate Transfers for National Guard Members Except when mobilized to Federal Service, National Guard units belong to the state, and not the federal government. So, what happens when a member of the National Guard wants to move from one state to another? Is the member required to travel back to the original state to perform drills? Not necessarily. Its possible to request a  transfer from a National Guard unit to an NG unit in another state, and such transfers happen all the time. The Transfering Process Notification. Notify current National Guard unit that youre relocating to another state. Clear Supply. Turn-in everything issued to you by your unit (TA-50, etc.) but not clothing. Begin Coordination. Your unit should notify your states Interstate Transfer Coordinator (IST). The IST will locate possible choices of units to which you may transfer. A coordinated transfer between states can be accomplished prior to your relocation completing the NGB Form 22-5-R-E, Interstate Transfer Agreement. Uncoordinated Transfer So, what happens if a National Guard member moves to another state without prior coordination of a transfer? Sometimes a National Guard member relocates quickly without the transfer process being completed. In this case, you should request an excused absence from training for 90 days in order to find a new National Guard unit and execute a transfer. Your current unit should notify the Interstate Transfer (IST) Coordinator in the state of your new address and telephone number. Remember that you are required to attend all scheduled training with your current unit unless properly excused. The IST Coordinator in your new state will assist with your reassignment once you have moved to your new location. One of states local National Guard recruiters may also assist you in locating a new unit. Other Matters In many cases, one can change to a different MOS/AFSC if there is a vacancy in the gaining unit and if you meet the prerequisites (color vision, test scores, security clearance, etc.) for that MOS/AFSC. You can retain your current rank if youre E6 or below. E7s must be placed in a vacant E7 position. If youre currently contracted for (and eligible) for a bonus, then you should be able to retain that eligibility when you move to the new state, as long as you ensure the following:: If your bonus contract is for a specific MOS/AFSC, then you must remain in that MOS/AFSCIf your bonus contract is for a specific type unit (bonus unit), then you must transfer to a bonus eligible unit within the new state. Failure to remain in a bonus eligible MOS/AFSC or Bonus Unit can result in temporary suspension of payments or perhaps termination from the bonus program. Suggestions Dont close your current bank account youve established for direct deposit. Wait until youve received at least one paycheck deposited into a new account before closing the old.Instead of electing 90 days excused absence (without pay) during the relocation process, you may request to attend drills with a National Guard unit in your new state until a transfer is completed. It takes prior coordination between units, but its not a difficult process. Youll be paid through your current unit, even though youre split-training with a unit in your new state. The Interstate Transfer (IST) Coordinator can be helpful in this process. Bring a copy of your Direct Deposit (Form 1199A).

The beginners guide to increasing your productivity

The beginner's guide to increasing your productivity The beginner's guide to increasing your productivity If productivity were just a series of steps?- ?a paint by numbers exercise?- ?then we’d all be functioning like efficient AI machines. It would be easy to master the course. But we would also feel robotic and unchallenged. Despite productivity experts promising us that it is a science and not an art, that’s not entirely the truth. You need the routine. The consistency. But most importantly, you need the creativity to help get you unstuck  first,  in order to propel you in the direction of delivering high-level performance. Creative imagination drives ideas, which lead to thoughts, constructive plans and the ability to develop the framework for a routine.Follow Ladders on Flipboard!Follow Ladders’ magazines on Flipboard covering Happiness, Productivity, Job Satisfaction, Neuroscience, and more! The intent of this article is not to share the tools and techniques of what makes you successful and productive, as there are plenty of those on the Internet. But rather, to promote the tho ught leadership required to become more productive. Productivity truly, in its simplest form, should be defined as:Creativity meets Routine meets Consistency.Without any of these key components, there is no productivity. There’s a lot of great articles and literature out there about the routines and productivity rules of many successful entrepreneurs, businesswomen and thought leaders. I’ve profited from these lists, and I have no doubt you have as well. Just know that “checking the box” on a few simple tips won’t cut it. You must coach yourself to make a change in how you see yourself, your work, the management of your time and how you inspire yourself to act.Getting UnstuckStop waiting for perfect conditions to launch a great project. Immediate action fuels a positive feedback loop that drives even more action.?- ?Robin  SharmaMany of us spend far too much time beating ourselves up about how and why we seem to do things wrong. When we don’t reach our desired goals in a short amount of time, we start soul-searching, looking for a cure for what ails us. We self-examine, we blame ourselves and highlight all our deficiencies. Now ask yourself this question?- ?What good does the blame-game really do? For one it hurts our self-esteem. It stifles enthusiasm, which is needed to drive creativity and action. The best way to become more productive is to focus on making a behavioral change. That begins in your mind.Author of the book,  Getting Unstuck: How Dead Ends Become New Paths,  Tim Butler talks about the ways to make a change and how that begins in the mind with understanding our place in the world:“What impasse requires of us is to realize that our old models, our old ways of thinking about things, our old ways of feeling about things, simply are no longer working. So impasse requires, demands that we stop and say, my way of understanding the world and myself is no longer working. I’ve got to dig deeper. I’ve got to find a new way of understandin g the world and my place in it.”?- ?Tim Butler;  Source:  HBRYou cannot keep going and repeating the same things that haven’t worked and expect new and different outcomes. You surely know the cliche by now: the definition of insanity is repeating the same thing over and over again and expecting different results. You must be the one that drives change. And you must empower yourself to think differently to find new ideas that will lead to a new routine that gets you on the right track. We need to have a productivity routine that energizes and inspires us each day. Routines don’t have to be boring. And frankly, the moment you do have a boring routine, you’re in trouble. You’re not going to feel motivated to want to keep going. You’ll find less desire to grow, learn and continue fueling your journey and as a result, you’ll be less successful and stagnate. So essentially we have to get stuck before we can grow. Impasse demands that think deeply in a radically different way. It gives us the opportunity to think of new methods, opportunities, relationships and situations to put ourselves in. This creativity and curiosity inspires productivity. It gets our brains moving and this synergy, before long, helps us to stop feeling sorry about our situation.Have a  PlanI’ve learned through research and working with top executives that productivity is about breaking the pace of what’s not working, then focusing your performance on what  will  work. To become more productive, determine the root cause of what’s keeping you stuck while developing a rhythm for repetition and consistency of planning and doingAuthor of the book,  I Know How She Does It,  Laura Vanderkam talks about productivity from a planning standpoint. The way we develop the routine AND consistency is through planning in advance. We must be prepared. We must be concerned with the moment, but always looking ahead to the future. Get ahead by planning the night before or at the beginning of your workday.Vanderkam says:“Plot out what you’re going to do when you get to work, that way you can capture that first burst of energy when you show up at work and use it to tackle something important. The best time to do this is Friday afternoon or Sunday evening. Friday afternoon is not the most productive of times as is, so repurpose it as planning time. Or try Sunday night, when you’re already in workweek mode.”Motion creates emotion! Deep thinking fuels planning. While plans are meant to be modified, it doesn’t diminish the importance of starting somewhere. Planning prevents poor performance and more importantly protects us from just “jumping in” to situations that we’re ill-equipped to handle. Productivity is always driven by planning.Breaking the  HabitUltimately, the most important thing you can do to find your productivity breakthrough is to break the habit of what’s not working. In other words?- ?get out of a vicious cycle of repetition to find a stimulating, more effective form of routine. You have to “stop the flood” and use your determination and brainpower to decide to step back, think things through, then game plan for shifting course.A prime example of this is setting reminders on your smartphone (ironically enough), to stop using your smartphone so much. Using the Pomodoro technique to budget your time more wisely to not waste time. That begins with where you are today. It starts with small changes, as this  Harvard Business Review  article  beautifully articulates:“…Becoming more productive is more like losing weight than memorizing the presidents’ names?- ?it is the product of behavior or lifestyle change, not (only) knowledge. As a result, the key to becoming more productive is changing small behaviors (i.e., developing new habits) and sticking with those changes over time.”So be willing to change. Be a big enough person to embrace change! The change will drive you to a new routine, which can always be modified and re-assessed to determine how well you’re performing. I’ll close with remarks from Mr. Plummer, in the aforementioned HBR article. Make sure you have goals but have a plan, an open mindset and a willingness to change.Your productivity depends on it“… Lots of us spend our days developing strategic plans for our own companies or helping clients do so, and yet fail to take a strategic approach to improve our own productivity. As most of us know, any good strategy involves setting goals, developing a plan for achieving those goals, and tracking progress towards those goals. The same is true for productivity. Yet most of us don’t have sustainable productivity goals, much less a plan for achieving them.”Keep GoingJoin my newsletter for emotional intelligence and productivity content! Top 10 Materials for 3D Printing

Top 10 Materials for 3D Printing Top 10 Materials for 3D Printing The excitement around the promise of 3D printing has opened the floodgates. New printers are being developed every day to print all sorts of materials from plastics, metals, composites, and concrete, to organic materials, paper, and food. It shows what a hot and exciting field it is, says Jesse Darley, director of mechanical engineering for Design Concepts, a Madison, WI-based product design and innovation consultancy. Darleys favorites as a product developer begin with those currently in use and those undergoing testing and are followed up by materials of interest in other fields. Below are his top 10 favorite materials for 3D printing (beyond common and improved plastics), starting with current ones. 1. Sintered powdered metal Used for printing injection molds and sacrificial fixtures that accelerate the design process for traditional manufacturing methods like injection molding, casting, and lay-up. One of the cooler applications is for carbon fiber lay-up, Darley says. You print the lattice and lay out the carbon fiber [around the mold]. Then you put it in a bath, and the support material melts away. 2. Metals, such as stainless, bronze, steel, gold, nickel steel, aluminum, and titanium These are printed directly by binding metal dust and firing it to become a hard part. This process can replace casting and post-processing and turn material directly into a functional metal part that can be electropolished or machined to finish the items. Prototyping is the best example of this application, but it is also being used for medical devices, jewelry and other custom items, according to Darley. A 3D printed rocket injector. It was made with just two pieces whereas a similar injector made with traditional welding had 115 pieces. Image: Wikimedia Commons 3. Carbon fiber and other composites A 3D machine first prints a plastic, like ABS, and then prints carbon fibers on top. This is a more cost-effective and quicker way to print something as strong as or stronger than metal, Darley says. If it can be scaled up (right now the printers are fairly small), I see it replacing carbon fiber lay-up, a slow and time-consuming process. This material is used in the bicycle and aeronautics industries. 4. Carbon nanotubes and graphene embedded in plastics The most awesome is graphene, says Darley. There is all this promise of graphene, its amazing strength, conductivity instead of connectivity, its size. You could make things like flexible touchscreens, solar panels, and building circuits made of extremely tough materials; thats the only material Ive seen where you create totally new technology, not just being able to do stuff faster or easier; this is something totally new. 5. Nitinol Nitinol is an alloy of nickel and titanium used in a lot of medical implants. Darley notes that this metal has two amazing properties: its superelasticity and the ability to change shapes. For catheter wires and stents, nitinol can bend further than anything else, he explains. You can fold it in half and it will come back into its original shape. Darley adds that because the metal is not an easy material to machine or create in a lot of different forms, 3D printing allows you to do things with medical products you couldnt do before. 6. Water-absorbing plastic Water-absorbing plastic is printed using a 4D printing process. The fourth dimension refers to a form an object can take after it is printed that is a different shape, possibly leading to self-assembly. For example, if something is being inserted into the body (or sea, or space), in a narrow tube but the end product needs to be a different shape, the object can transform itself after it is inserted. 7. Stem cells Being able to print organs to replace an ear, a blood vessel, or a piece of the heart with such an implant is pretty amazing, Darley says. 8. Conductive carbomorph (carbon black plus plastic) 3D printing allows circuits and batteries to be built into plastic parts used to make devices. This could eliminate some assembly, leading to having additive manufacturing replacing most, if not all, other manufacturing processes. There are very few plain plastics or mechanical parts these days; everything is electromechanical, Darley says. 9. Paper 3D printed paper results in a full color model; one produced very inexpensively compared to traditional visual models that take hours of work for a realistic look and are used for client approval of a design prior to final engineering, Darley says. The printer glues together and trims layers of paper to create the shape and has the capability of adding color as well. 10. Concrete, food, yarn In China, pieces of houses have been printed and then assembled. Food has been printed in all different shapes, and yarn has produced many soft materials. When you think about it, you can manipulate with the computer anything that can be squirted out, Darley adds. Nancy S. Giges is an independent writer.
